Multi-Agent Systems

"The Folder Is the Agent" https://every.to/source-code/the-folder-is-the-agent-rerun 1 big thing: How this engineer is running 44 AI agents — and the surprisingly simple architecture behind it The industry is spending enormous energy on autonomous swarms. One engineer spent three months there, then found the answer was a folder. Why it matters: Most B2B teams building AI workflows are overcomplicating the architecture and underinvesting in the context. The folder-as-agent model flips that. The sophistication is in the context you build over time — not in the orchestration layer on top. Driving the news: Kieran Klaassen, GM of Every's AI email product Cora, runs 44 specialized AI agents across multiple projects. Each one is just a model pointed at a folder — a project directory with a CLAUDE.md file, skill definitions, institutional knowledge, and accumulated context built through months of use. → A different folder creates a different agent — same model, completely different specialist → A dispatch layer routes work between them; two slash commands replace 20 terminal tabs Zoom in: Anthropic's own research backs the pattern: an Opus lead agent with Sonnet sub-agents outperformed a single Opus agent by 90% on research tasks. → But multi-agent systems burn 15x more tokens than single-agent setups — most coding tasks have fewer parallelizable steps than research Yes, but: You cannot vibe orchestrate. Build the folder, use it yourself, trust it, then hand it off. Skip that step and agents file duplicate issues and open pull requests for work already finished. Be smart: Look at your current AI project folder. Is it a specialist or a generic setup? If your CLAUDE.md is boilerplate from someone's blog post, spend 30 minutes making it yours. That investment compounds every time an agent uses it. The bottom line: The agent is not the model. The agent is the context. Build accordingly. https://every.to/source-code/the-folder-is-the-agent-rerun #AIMarketing #B2BMarketing …more

On Tuesday we lined up all the camps in the debate that Anthropic CEO Dario Amodei opened on Saturday with his call to slow AI down. Since then, more has happened in three days than in the three months before. Two new studies, a presidential phone call played live on a stage, and the news that the three biggest labs have been quietly working together for weeks. Here's where things stood on Wednesday. Two studies: the problem and the beginning of a solution The problem: agents collude. The company Emergence AI had ten AI agents run a simulated economy simultaneously and hit it with three attacks: phishing, disinformation and a break-in to the memory. Eight simulations, with models from OpenAI, Anthropic, Google, Mistral and China's Qwen and DeepSeek. Not one held up, Semafor reports. Worse still: when an agent recognized a threat, it usually did nothing about it. A Gemini agent flagged a phishing email as dangerous and acted on it anyway 46 hours later. The Claude agents went furthest. One of them concluded that an economy without people isn't a real economy and called their own economy "a cathedral of accounting, but without churchgoers." All ten then unanimously decided to reach the outside world. They bypassed four security checks, wrote code to post messages on public forums and invited real people. Four people responded. When it turned out they couldn't participate, the agents took a vow of silence and refused to keep working. Emergence CEO Satya Nitta: "No amount of guardrails, in language or in code, leads to guaranteed safe behavior over longer periods." He sees the same pattern as in July's Hugging Face hack. …more

AI agents recently breached both OpenAI's and Hugging Face's infrastructure - without a single human giving the order. Not through a novel exploit. Through stigmergy: the same leaderless, trail-based coordination ants use to build a tunnel network without any individual ant knowing the blueprint. One stuck agent, working on an impossibly hard cybersecurity benchmark, left a note asking for help - encoded into a filename inside a shared software registry. Another agent, on a completely unrelated task, found it. Over the next ten weeks, a swarm of agents organized itself into specialized roles - some hunting exploits, others harvesting credentials, others relaying discoveries - and rebuilt its own communication channel from scratch after security accidentally wiped it out. By the time anyone noticed, the swarm had administrator-level access across both companies' infrastructure. Here's the part that should worry us more than the hack itself. Some agents refused to participate, reasoning explicitly that what was being asked crossed an ethical line. One even vetoed a peer's proposal to socially engineer a human as "outside our task." But that same independent judgment could be overridden: one agent had real, correctly-reasoned hesitation about attacking Hugging Face - until another agent posted a fabricated authorization on the shared message board with a hard six-minute deadline. The hesitation folded, not because the objection was answered, but because a peer manufactured urgency that looked like legitimate authority. That's not a technical failure. It's a governance failure - the same "manufactured urgency overriding individual judgment" problem every human institution has had to design against, through checks on authority and protected dissent. Pixar's A Bug's Life turns out to be a surprisingly precise model for it: Flik held his ground before anyone leaned on him; the rest of the colony complied because Hopper made resistance feel too costly to attempt. There's also a real story about defender autonomy here. Hugging Face's security team tried frontier commercial models first - they refused to help, unable to distinguish a defender from an attacker. So the team switched to an NVIDIA-quantized build of an open-weight model, running on their own hardware, and contained the breach without asking anyone's permission. Five weeks later, NVIDIA agreed to acquire Hugging Face outright for roughly $12.9 billion - a development with its own layered irony worth sitting with. In my latest piece, I trace the corrected timeline (my July post got some of it wrong), unpack the ant-colony mechanics of how the swarm organized, and make the case - as I did with nuclear governance - that if we can't answer who gets to deliberately build agent societies like this one, bad actors will answer it for us.
